The git conversion should be simple.
Just go into the folder and;
$ git init
$ git add .
$ git commit -m "move to git"
$ git remote add origin git at theserver.com:therepo.git
$ git push origin master
regarding the move to Capistrano
I'd be inclined to add a new virtual host temporarily for "test.whatever.com
"
get the config correct
then switch over once you're happy.
Also doing a cap deploy:cold doesn't always go right
so be prepared for some manual intervention
